§02Before the call: remove the rehearsal

Most of the anti-staging work happens before anyone opens a video app. A tour arranged two weeks out, at a time of their choosing, with a route they’ve planned, will show you exactly what was prepared for you to see.

  • Name who must attend: the design engineer responsible for the PCBA, and a production or QC supervisor. Sales alone means you’ll get the tour, not the answers — the same test that separates a manufacturer from an intermediary.
  • State the format in advance: “This is an interactive walkthrough. I’ll be asking you to point the camera at specific things as we go.” Setting this expectation early prevents the pre-recorded-video substitution and gives them a fair chance to prepare properly.
  • Send your agenda beforehand — most of it. Share the topics, keep two or three specific requests in reserve for the call itself.
  • Ask what you’ll be shown and compare it afterwards with what you actually saw. The gap between the promised route and the delivered one is data.
  • Agree recording, or plan to take notes and screenshots. Ask permission — a factory with nothing to hide usually says yes, and the request itself is a small test.
  • Have your model number, sample unit and RFQ open. You’ll want to compare what’s on the line against the exact product you’ve been quoted.

§03The four anti-staging techniques

These are the core of the method. Each one is a way of producing evidence that a prepared route can’t supply.

Technique 1 Anchor the footage in time

The oldest failure in remote verification is footage from another day — or another factory. Two anchors, used together, close it: a static one and a live one. Ask for today’s date and your company name written on paper and held in frame at the start. Then ask for something only this moment could produce.

SAY: “Before we start — could you write today’s date and our company name on a sheet and hold it up?” then later, “Could you walk to a window and show me the view and the weather outside?”
Technique 2 Direct the camera, continuously

Don’t watch — direct. Every few minutes, give an instruction the operator has to physically obey: pan, zoom, turn around, walk over there. Live video can’t be pre-recorded if it’s responding to you in real time, and the responsiveness itself is the evidence. Deliberately ask for at least one thing that isn’t on your shared agenda.

Technique 3 Follow one object, end to end

A room-by-room sweep is easy to stage and hard to evaluate. Instead, pick a single physical thing and trace it through the operation — this is the technique that reveals whether systems connect or merely exist. Take a finished unit, read its batch code aloud, and ask them to walk that code backwards: to the production record, to the test results for that run, to the components used.

SAY: “Pick up any finished unit from that carton — not one you’ve prepared. Read me the batch code. Now show me where that code appears in your records.”
Technique 4 Ask for the unplanned thing

The highest-information moment of any tour. Once, mid-call, request something reasonable but clearly not on the route: a different area, a specific machine, the rework bench, yesterday’s test log. You’re not looking for a problem — you’re measuring the friction. A real operation redirects with a shrug. A staged one has a reason why not.

SAY: “Before we move on — could you show me the rework or repair area?” · “Can I see the QC records from last week’s run rather than today’s?”

A word on tone: none of this needs to feel adversarial, and it shouldn’t. Framed as professional diligence — “I do this with every supplier, it’s how we document our sourcing” — good factories find it entirely normal, and several will be relieved to meet a buyer who checks. The suppliers who react badly to being verified are telling you something, which is itself the point.

A working script. Adjust for your product, but keep the sequence: anchor first, systems in the middle, the unplanned request before you lose momentum, and the engineer at the end when trust is established.

  • A pre-recorded video offered instead of a live call, or “our promotional film shows everything.” Footage you can’t direct isn’t evidence.
  • The tour needs a week to arrange. Real operations can point a phone at a running line tomorrow.
  • The camera never turns around. If every shot faces the same direction after three requests, something is behind the operator.
  • Refusal to hold up today’s date, or an “it’s not necessary” deflection. It takes ten seconds and costs nothing — unless the footage isn’t from today.
  • A batch code that can’t be traced while you watch. Records that must be “prepared and sent later” are being assembled, not retrieved.
  • The engineer never appears — joining late, “in a meeting,” or replaced by sales answering technical questions from a script.
  • An empty or idle line during stated production hours, with no explanation offered.
  • Visible product that doesn’t match the claimed specialisation — a catalogue of unrelated goods on the floor, when you were told they focus on monitors.
  • Any off-route request refused twice. Once can be genuine (a customer’s confidential project, a restricted area). Twice is a pattern.
  • Promised follow-up documents never arrive. The tour ends, the goodwill fades, and the artwork files stay unsent. That’s your answer about how the relationship will run.

§06What a video tour cannot verify

Honesty about the instrument’s limits, so you don’t over-trust a good tour. A camera on a phone samples a factory; it doesn’t audit one.

Outside the reach of any video call
  • Whether the facility is theirs. A convincing tour of a real production line doesn’t prove it belongs to the company you’re contracting with. The business licence and certification names do that work — role identification is a separate exercise.
  • Genuine capacity. You see the line you’re pointed at, for the minutes you’re watching. Scale, utilisation and whether your order would actually run there are inference, not observation.
  • Component quality and supply chain depth. Who supplies the sensors and cells, how stable those relationships are, and what happens under shortage — none of it is visible.
  • Consistency over time. Today’s line says nothing about batch four. Only written change control and per-batch inspection carry a verification forward.
  • Actual product performance. Watching a test station is not the same as testing units yourself. Samples remain non-negotiable.

Which places the tour correctly: it verifies systems and behaviour, not capacity or quality. Its unique contribution is showing you whether traceability, testing and change control are daily reality or laminated claims — and how a supplier behaves when observed.
