Send a vague RFQ to eight factories and you get eight numbers you can’t compare. Send a specific one and something more useful happens: the replies stop being quotes and start being evidence. Here’s the template — and the half nobody writes about, which is how to read what comes back.

Quick answer

A baby monitor RFQ should contain seven sections: who you are and your channel; the product and architecture you want (including whether “no WiFi” must be hardware-based); target markets and the compliance documents you’ll need; customisation depth; commercial terms including MOQ per customisation level; the documents you require before deposit; and your decision timeline. Specificity is what makes replies comparable — vague requests produce vague quotes that can’t be evaluated against each other. But the deeper function is diagnostic: a well-built RFQ is a test, and how a supplier handles it reveals more than the price they quote. A real manufacturer answers technical questions directly, names trade-offs unprompted, asks about your market, and separates what they can and can’t do. A trading company answers “no problem” to everything, ignores the technical questions, and leads with price. The reply pattern is available before you’ve spent a cent, which makes the RFQ the cheapest verification instrument you have.

§01Why most RFQs produce useless replies

The typical first inquiry looks like this: “Hi, we are interested in your baby monitor. Please send price and MOQ. Thanks.” It feels efficient. It produces nothing usable, for a reason worth being precise about: you asked one question, so you get one number — and a number with no specification attached can’t be compared to another number with no specification attached.

Supplier A quotes on a 2.4″ screen with a 500mAh battery and generic packaging. Supplier B quotes on a 5″ screen, better sensor, and your logo printed. Both replied “$X per unit.” You now have two prices for two different products and no way to tell which is cheaper, because you never defined what you were buying. Then the follow-up emails start — twelve of them, per supplier, over three weeks — and by the time the specs converge you’ve spent a month and still don’t have comparable data.

A specific RFQ collapses that month into one exchange. But the real reason to write one carefully has less to do with efficiency than with what it lets you see.

A vague RFQ gets you a price. A specific RFQ gets you a price you can compare. A well-designed RFQ gets you a supplier’s capability profile — before you’ve paid anything.

§02The RFQ as a diagnostic instrument

Here’s the part that’s usually missing from RFQ advice. Your inquiry isn’t only outbound information — it’s a stimulus, and different kinds of suppliers respond to it in structurally different ways. A factory that designs its own boards can answer a question about firmware architecture; a trading company relaying your email to an unnamed workshop cannot, no matter how much it wants the order. That asymmetry means a carefully built RFQ sorts your list for free.

FIG.01 — The same document, three signatures. The third pattern deserves attention: a supplier who says “we can’t do that” is giving you real information and is often worth keeping for a different project. The one to eliminate isn’t the one who declines — it’s the one who agrees to everything.

Please also state your typical defect rate and warranty terms, including who bears replacement freight.

7 · Process & timeline

We are evaluating [3–5] suppliers and will shortlist by [date].
Next steps we expect: a video call including your engineering lead, then samples.
Please reply with the above in a single document. If any item is not possible, say so directly — we would rather know now than after tooling.

That last line is deliberate. It gives an honest supplier permission to decline parts of the scope — and removes the excuse from one who agrees to everything and sorts it out later.

§04Reading the reply

Now the diagnostic half. Read every reply twice: once for content, once for behaviour. This table maps what a supplier did with your RFQ to what it tells you about them:

TABLE.01 — The reply diagnostic. Note that the strongest signals are all about engagement with your specification, and the weakest are all about agreement without engagement. A supplier who pushes back on one requirement is usually safer than one who accepts all seven sections without comment.

⚑ Red flags in an RFQ reply
  • Technical questions unanswered, but a price quoted anyway. They’ve quoted a product they haven’t specified — which means the specification will be decided later, by them.
  • The reply arrives within minutes with a full quote. A real quote for a customised product requires internal checking. Instant means catalogue.
  • “Send your target price and we will match it.” Price-anchoring instead of costing. Whatever they cut to hit your number, you won’t be told.
  • Compliance section answered with a single word: “CE, FCC, no problem.” You asked which documents for which model in whose name. That answer addresses none of it.
  • They quote a model number different from the one discussed, without flagging the change.
  • Refusal or evasion on change control and AQL — the two clauses that protect batch two. Reluctance here is the most predictive negative signal in the whole exchange.
  • No named individual, ever. Replies signed only with a company name, no engineer, no role. You can’t build a project on an org chart with no people in it.

§05What to do with the replies

STEP 1
Build a comparison sheet, not an inbox

One row per supplier, one column per RFQ section. Fill in what they answered — and leave the cell visibly empty where they didn’t. The empty cells are the point: they map exactly onto the capabilities that will be missing later.

STEP 2
Send one follow-up on the gaps — and time it

Ask only about unanswered items, and note how long the answers take. A supplier who resolves technical gaps within a day or two has the people in-house; one who takes a week is asking someone else, which tells you who actually makes the product.

STEP 3
Rank on completeness before price

Sort by how much of the RFQ they actually engaged with, then look at price within the top group. Comparing prices across suppliers who answered different subsets of your questions is comparing different products — the mistake that makes “cheapest” meaningless.

STEP 4
Move the top two or three into structured verification

The RFQ is a filter, not a verdict. Survivors go into the 40-check verification process, where documents get cross-examined and systems get shown on camera. The RFQ told you who’s worth that time.

§06Two honest caveats

Language is not capability. Some excellent Shenzhen factories reply in imperfect English, and some trading companies write beautifully — sales polish and engineering depth are unrelated variables, and confusing them will cost you a good supplier. Judge the substance: did the technical question get a technical answer? Broken grammar carrying a precise answer beats fluent prose carrying none.

A great RFQ reply is a hypothesis, not a conclusion. Everything in this article happens before anyone has proven anything physical. The reply tells you where to spend your verification effort — it doesn’t substitute for reading the actual test reports or seeing the line on video. Treat a strong reply as earning a supplier the next stage, nothing more.

Should I include my target price in an RFQ?

Generally no on a first inquiry. Naming a target price invites suppliers to work backwards to it, and whatever gets cut to reach that number won’t be itemised for you. Ask for their costing against your specification instead, at two or three quantity tiers. If a supplier responds by asking for your target price rather than quoting, treat it as a signal: it suggests price-anchoring rather than costing. Once you have comparable quotes and understand the cost structure, price negotiation is a productive conversation — just not the opening one.

How many suppliers should I send an RFQ to?

Three to five for a serious project. Fewer than three leaves you without a comparison baseline; more than five produces a volume of replies you won’t read carefully, which defeats the diagnostic purpose. Tell them in the RFQ that you’re evaluating several suppliers and give a shortlist date — it sets a professional tone and tends to improve reply quality. Then rank on completeness of engagement before price, and move only the top two or three into structured verification.

What are red flags in a supplier’s quotation reply?
